For your example, if the Heroes roll a 3, this is a WM,  they then roll D12 to see which Hero is affected. If it's a trap, normal HQ rules.  In normal circumstances, when we play HQ, and a trap comes up, I let the Heroes roll D12. If they get 6 or more, they spot the trap, no effect. Below 6, the trap goes off, and the Hero suffers the concequences. This is one of my House Rules!
So if you roll a trap, than one of the heroes will always get hit by it? I think I'll modify that house rule in my quests, seems too unfair if you can't really avoid it by searching for traps. Some extra WM's sound fine, that I might use.
